QUALITY ENGINEERING CONSULTANCY

Build quality into your engineering organisation.

Get the foundations right before growth exposes the gaps.

Whether you’re establishing your approach for the first time, preparing to scale, or dealing with processes that growth has already outpaced, Quality Foundry helps you create an engineering model that supports confident delivery as your organisation evolves.

THE OPPORTUNITY

Quality is easier to build than to retrofit.

You don’t need a large QA team, or a quality crisis, before thinking seriously about how quality fits into engineering. The right foundations early can prevent manual regression, fragile automation, release friction and concentrated knowledge becoming expensive problems later.

And if those problems are already appearing, the same principle applies: understand the constraint, focus effort where it matters, and build capability that can grow with the organisation.

Quality Foundry helps teams build ahead of the bottleneck, or remove it when it already exists.

HOW WE HELP

Assess. Transform. Lead.

From putting the right foundations in place early to removing constraints in established engineering organisations, we build quality capability around where you are now, and where you’re going next.

⌕

ASSESS

Understand what you need next

Examine product risk, delivery, architecture, team capability and existing quality practices to identify what matters now, what can wait and where future bottlenecks are likely to emerge.

Build deliberately, not reactively.

BUILD & TRANSFORM

Put the right capability in place

Create or improve the quality foundations your team needs, from test architecture and automation strategy to release processes, engineering practices, bespoke solutions and team enablement.

Practical capability that grows with you.
◎

LEAD

Bring senior quality leadership at the right time

Get strategy, direction, mentoring and quality governance without needing to make a permanent senior hire before the organisation is ready for one.

Senior capability without premature headcount.

OUR PRINCIPLE

The right solution.
Not our favourite tool.

Quality Foundry is technology agnostic. We don't arrive with a predetermined framework, platform or methodology to sell. We start with the engineering problem.

That may mean improving what already exists, changing the balance between different forms of testing, rethinking release practices, introducing new capability, building something bespoke, or deciding that more automation isn't the answer.

Technology serves the quality strategy, not the other way around.

CAPABILITIES

Quality engineering beyond the test suite.

Quality strategy & operating model

Turn product risk and engineering goals into a practical quality approach, with clear ownership, workflows and investment priorities.

Test architecture & automation

Design, modernise and scale maintainable UI, API and integration coverage, including framework change when the existing approach limits contribution or confidence.

Release engineering & CI/CD

Improve the path from change to production through pipeline orchestration, release-candidate practices, quality gates, feature flags and better release-risk visibility.

Engineering enablement & leadership

Build quality ownership beyond QA through coaching, standards, shared practices and hands-on technical leadership across disciplines.

Complex systems & integration quality

Work across distributed, cloud and IoT-style systems where confidence depends on data flows, services, devices and integrations rather than a single user interface.

Bespoke quality engineering

Build simulation, validation, diagnostic and integration tooling when standard products cannot reproduce the conditions or evidence the team needs.

EXPERIENCE IN PRACTICE

What does developing quality capability actually look like?

Quality Foundry is grounded in experience doing this inside complex engineering organisations, not just advising from the outside.

01

The starting point

A complex industrial IoT product with no dedicated QA presence and a growing need for a more structured approach to testing, releases and engineering confidence.

02

Putting the foundations in place

Quality capability was established from the ground up: engineering workflows, a UI and API automation platform that grew to around 600 tests, CI/CD integration, test-management integration and a clearer model for release readiness.

03

Improving how software reached production

Release leadership expanded into engineering tooling and process design, including Python-based release tooling capable of orchestrating up to 15 delivery pipelines, release-candidate practices and feature-flag adoption to reduce unnecessary delivery friction.

04

Solving what standard tooling couldn't

Bespoke simulation and diagnostic capability was built for complex IoT scenarios, giving engineering and wider business teams ways to reproduce behaviour, generate useful test conditions and investigate problems that conventional tooling could not address.

05

Making it bigger than QA

The approach expanded beyond a testing function. Developers and quality engineers were enabled to contribute, release decisions became more evidence-led, and quality expertise became part of root-cause analysis and wider engineering decision-making.

The result: quality moved from being dependent on an individual QA presence to becoming a broader engineering capability.

HANDS-ON ENGINEERING

Strategy is more useful when it can survive contact with the code.

Quality Foundry combines senior quality leadership with hands-on engineering. That can mean shaping strategy and operating models, but it can also mean working directly with automation code, CI/CD, release tooling, APIs, cloud services, test infrastructure and the systems that connect them.

Where standard products are not enough, we can build the missing capability: simulation, validation, diagnostic tooling, test infrastructure and integrations between engineering systems. The objective isn't custom software for its own sake. It's removing the constraints that stop teams testing, understanding and releasing effectively.

FOUNDER & PRINCIPAL QUALITY ENGINEER

I've built this before.

Ray Bentley, Founder of Quality Foundry

Ray Bentley

Founder & Principal Quality Engineer

Quality Foundry is built on nearly two decades of hands-on experience solving quality problems inside complex engineering organisations, from testing and automation through to quality strategy, release governance and engineering transformation.

Ray's experience includes establishing QA capability from scratch, architecting and evolving large UI/API automation platforms, integrating quality into CI/CD, building release and simulation tooling, shaping engineering-wide workflows, enabling developers and quality engineers, leading release readiness and contributing as a quality SME during root-cause analysis.

That work has ranged from organisational strategy to hands-on engineering: modernising automation to make it easier for less technical QAs to contribute, building Python tooling around complex release pipelines, creating simulation capability for distributed IoT systems, and designing integrations where off-the-shelf products did not fit the problem.

That experience also means recognising when the answer is not another tool, another framework or a longer consultancy engagement. Sometimes the right next step is strengthening the team itself. Quality Foundry can help define the capability a business actually needs, shape roles and hiring plans, and support the technical assessment of quality engineering candidates.

Where recruitment is the right route, we can also help connect that strategy to trusted recruitment expertise. The aim stays the same: give the organisation the right quality capability for where it is today and where it is going next.

That breadth is central to Quality Foundry's approach: understand the organisation first, then apply the skills, people, techniques and technology that best solve its particular problem.

LET'S TALK

What will quality need to look like as you grow?

You don't need to wait for quality to become a problem. Whether you're putting foundations in place, preparing for the next stage of growth or dealing with bottlenecks already affecting delivery, start with a conversation about where you are and where you're heading.
